Opening (minute 1–2): word cloud — "describe today's biggest challenge in one word." Live build of the cloud is the icebreaker. Middle (minute 20–25): opinion poll — "of these three approaches, which would you bet on?" Three options, multi-choice. Closing (minute 40–45): Q&A with upvoting — "submit your question; everyone votes which I answer first." Always use audience-driven Q&A; pre-screened ones are dishonest and audiences sense it.

The crowded-hall pitfall
In a 1000-seat hall, Wi-Fi is shared and saturated; audience phones struggle to load 300KB Mentimeter pages simultaneously. ~80KB pages join in seconds. Always test audience join with 50+ phones before the keynote — a poll that doesn't load on stage is a public failure.
